Sub Analytics Kit

Your MRR is leaking. Free dashboards show the level — never the leaks.

Stripe's dashboard shows a top-line MRR and stops there. The tools that show what actually moved — new, expanded, churned, reactivated — start at $49–250 every month. This kit is different: an offline analyzer that turns your subscription export into the full waterfall, churn rates and cohorts, plus the cancel-survey, dunning sequence and digest templates that plug the leaks. One payment of ฿990 — then nothing, forever.

What's inside the kit

One zip: a standard-library Python analyzer, SQL queries, an offline calculator, and the retention templates the $250/mo tools gate behind plans. No install, no account, no monthly fee.

The analyzer

MRR waterfall from your export

One Python script (stdlib only) reads your subscriptions CSV and computes new / reactivation / expansion / contraction / churned, logo and revenue churn, ARPU and cohort retention — per currency. It writes a summary, a SQLite DB and next month's snapshot.

Open definitions

Every number defined on one page

A revenue tool with a hidden formula is a liability. The kit ships a one-page definitions file plus a 15-minute reconciliation procedure against your processor's dashboard — and a checklist for the 8 usual mismatch causes.

SQL included

Seven queries that find the leaks

Quick ratio per month, your biggest churned accounts, subscriptions that died under 90 days (onboarding problems), retention matrix, currency exposure, annual-plan share. Run them on the included SQLite DB or adapt to your warehouse.

Calculator

What a churn point actually costs

An offline HTML calculator (EN/TH/DE/JA): 12-month baseline with flat-churn assumptions stated out loud, and the money value of cutting churn by one point — the number that tells you if retention is even your problem.

Churn toolkit

Cancel survey + 5 dunning emails

The 12 cancellation reasons with follow-up questions and which save-offer fits each — plus a five-email payment-recovery sequence (pre-dunning to win-back) with schedule and the rules that make dunning work.

Multi-processor

Stripe, Paddle, LS, Polar — one CSV

Mapping guide for each processor's export, a daily-digest email skeleton in EN/DE/JA, and your own benchmark tracker — because vendor-published "median churn" is marketing until proven otherwise.

What this kit is — and refuses to pretend to be

It is offline and read-only on purpose. You export a CSV; the analyzer reads it. No OAuth scope over your billing data, no account to breach, nothing to renew. If your business data must stay on your machine, it does.

It is batch, not real-time. Numbers move when you export, not live. Expansion and contraction need two monthly snapshots — one export cannot see upgrades honestly, and this kit will not fake them. The docs say exactly what each number can and cannot know.

It makes you reconcile before it lets you trust it. The included procedure matches the analyzer's MRR against your processor's dashboard before you act on anything. A tool that sells "numbers you can trust" has no business being vague about a mismatch.

How it works

Three steps from zip to a decision you can defend.

Step 1

Export your subscriptions

Stripe: Dashboard → Billing → export. Paddle, Lemon Squeezy, Polar: the mapping guide shows which columns map where. Selling through two processors? Combine the CSVs — per-currency totals stay honest.

Step 2

Analyze, then reconcile

One command produces your waterfall, churn rates, cohorts and SQLite DB. Then the 15-minute reconciliation makes the top line match your processor's dashboard — before you trust any of it.

Step 3

Plug the leaks

Install the cancel survey, switch on the dunning sequence, set up the digest email. The 14-day playbook walks you to your first shipped fix — the only thing that ever actually moved churn.

What the market charges to see these numbers

Published prices from the vendors' own pricing pages, checked September 2026. The kit is not a dashboard and does not replace them — it covers the workflow they gate behind monthly plans, once.

Tool Published price (Sep 2026) What it doesn't cover for you
Baremetrics from $49/mo (annual) · churn add-on +$129/mo Stripe-focused; Paddle / Lemon Squeezy / Polar not covered
ChartMogul $1,188–14,388/yr, annual contract Free tier ends at $120K ARR; contract required after
Churnkey from $250/mo (billed yearly) Retention flows only; analytics priced separately
Paddle Retain from $500/mo flat Paddle billing only — no Stripe side of your mix
Sub Analytics Kit ฿990 once (~US$26) No dashboard — a workflow: analyze, reconcile, survey, dunning, digest

Fair comparison note: those are hosted products with live sync; this kit is an offline workflow with no dashboard. If you want a hosted dashboard and can pay monthly, buy one of those. If you want the numbers and the leak-plugging workflow for a one-time price, this is that.

One price. You own it.

No monthly plan, no per-processor fee, no seat count.

Frequently asked questions

Do I need to connect my Stripe account or give API access?

No. The kit reads a CSV you export from your processor's dashboard. There is no OAuth, no API key, no network call in any file — which is exactly why there is nothing to leak, revoke or pay monthly for.

Which payment processors does it work with?

Any processor whose subscriptions you can export and map to the kit's simple CSV columns: Stripe, Paddle, Lemon Squeezy and Polar all have documented mappings in the kit. Multiple processors? Merge the exports — MRR stays per-currency, and a USD-converted total is produced only when you supply a rate for every currency present.

Is this a dashboard app?

No — and that's the point. The kit is an analyzer script, SQL queries, an offline calculator and copy-ready retention templates. You get the numbers and the workflow; you don't get another subscription to remember to cancel.

How accurate are the numbers?

Every metric has a published definition (one page), and the kit ships a 15-minute reconciliation procedure against your processor's dashboard. If the top line doesn't match, an 8-item checklist finds the usual causes (cents vs major units, trials, taxes, cancellation timing) before you make any decision.

What do I need installed?

Python 3.8 or newer (standard library only — nothing to pip install) and any browser for the calculator. The SQL queries run on the SQLite database the analyzer produces, using any sqlite3 client.

What about updates?

Updates to the v1.x series are free — you buy once. A hypothetical v2 with a new architecture, if it ever happens, would be a separate product.

What if it doesn't work for me?

14-day refund: reply to your purchase receipt, no questions asked, no form to fill. You bought a file set — if it doesn't earn its ฿990 back in the first decision it improves, we'd rather return your money than your regret.

Stop guessing which leak is biggest

One export, one command, one page of definitions you can hold yourself to.
